1. For each decision, classify: two-way door (easy to reverse), one-way door (hard or impossible), or mixed.
2. For two-way doors, name the default action and the review date to check if it worked.
3. For one-way doors, name the one question that must be answered before deciding and who owns answering it.
4. For mixed, identify the reversible vs irreversible components and split them.
5. End with the single decision most damaging to delay further.
